We build the systems that recover failed payments, keep subscribers subscribed, run the back office nobody has time for, and get you named when a buyer asks a model instead of a search engine. That is the entire scope of the company, deliberately.

Why we only do this

I have spent ten years building on Shopify. Themes first, then apps, then the integration work nobody volunteers for — the webhook that has to fire, the sync that keeps dropping events, the reconciliation script quietly holding an ops team together.

Across dozens of stores I kept finding the same four things. Cards declining and being retried once, badly, or not at all. A Klaviyo account with a welcome series from two years ago and nothing since. A cancel flow that was a platform setting rather than an interface. And somewhere in the back office, a person with a spreadsheet doing a machine’s job every Friday.

Every one of those leaks had a dollar figure attached. None of them were being worked on, because none of them are anyone’s job. The agency writes campaigns. The platform’s support desk answers tickets. The developer builds what is on the ticket.

So we stopped taking general Shopify work and started taking only this: brands doing $3M–$30M where the customer comes back — on a subscription, or on a reorder cycle you can predict — and where the gap between a good business and a great one is almost entirely the plumbing under the retention layer. Somewhere around $3M the same thing happens to all of them: a subscription platform, a 3PL, a second sales channel and eleven tools, and nobody left who can see across the whole of it.

The other thing ten years teaches you is what the work actually is. Almost none of it is marketing. It is integration: taking a fact out of one system, deciding something with it, and writing the result into another. A decline code and the retry window it argues for. A ticket and the order it is really about. A supplier’s PDF and next month’s purchase order. Nobody sells an app for the space between two systems, so that space gets filled with a person and a spreadsheet — and it stays that way, because it never breaks loudly enough to become anybody’s job.

Which is why we describe ourselves as an AI company now rather than a retention agency — and it is a narrower claim than it sounds. Reading an unstructured input and choosing an action is exactly the shape of work models got good at, and it is exactly the work we had been doing by hand across dozens of stores. What has not changed is everything around the model: the API client, the retries, the idempotency that stops a re-run sending a second purchase order, the credential that expires, and the boundary where a person still presses the button on anything touching money. That part is still software, and it is still most of the job.

That is the whole company.

How we work

Four commitments. They exist because a distributed team without them is a gamble, and we would rather remove the gamble than argue about it.

Fixed scope, fixed price
You know the number before we start, and it does not move unless you change what you asked for. Hourly billing points our incentives in the opposite direction to yours — the slower we work, the more we earn. We would rather be fast and get paid the same.
Overlap guaranteed
Four hours of live overlap with US Eastern and UK time, every working day. Not “we’re flexible” — a fixed window on the calendar. Anything urgent gets answered inside it, and anything that needs a call gets one the same day instead of the next.
Video-first
Every deliverable ships with a walkthrough recording: the actual thing, in your actual account, narrated by the person who built it. It also leaves you a permanent record of how everything works — which is the part most agencies quietly rely on you not having.
You own everything
Built in your Shopify, your Klaviyo, your subscription platform, your n8n, on your own model API keys. Nothing runs on an agency account you cannot log into, there is no per-seat AI layer you have to keep paying us for, and model usage is billed to you at cost rather than marked up through us. If you fire us on a Tuesday, everything still works on Wednesday.

What we believe

Four opinions we will not be talked out of. If you disagree with all four, we are probably the wrong shop for you — and that is useful to know now.

  • Most AI projects die at the demo.

    A model answering well in a chat window is the easy fifth of the work. The rest is a credential that expires, a 3PL that renames a column, a Shopify API version that gets deprecated, and a retried job that sends a second purchase order because nobody made it idempotent. So we build for the part that kills these projects: rules wherever a rule will do, a model only where the input is genuinely unstructured — a customer’s actual sentence, a supplier’s PDF — and every agent running in draft mode, writing while a person sends, until its own logs earn it the next permission. We would rather ship one boring workflow into a live store than demo six that never touch a real order.

  • Discounting everyone in the cancel flow trains churn.

    A blanket save offer teaches your best customers that the way to pay less is to threaten to leave. Match the offer to the reason instead, and most of the time it is not a discount at all: “too much product” is a cadence change, “too expensive” is a smaller size, “it stopped working for me” is a swap to a different SKU.

  • Most brands don’t need to migrate platforms.

    Migration is expensive, slow, and almost never the actual constraint. Nine times in ten the platform is fine and the configuration is the problem. We will tell you plainly on the rare occasion it genuinely is the platform — and we will tell you just as plainly when it is not, even though the migration is the bigger invoice.

  • If you can’t measure it in dollars, we won’t sell it to you.

    Opens and clicks are not results. If we cannot draw a line from a piece of work to revenue recovered or revenue retained, we will not quote it. We would rather lose the project than bill you for something neither of us can defend in six months.
