The Revenue Recovery Audit · AI readiness
Find out what you’re losing.
A two-week teardown of your retention and revenue systems, with a dollar figure next to every gap — plus which of your manual work an AI system should actually run, which of it nobody should automate, and where a model already recommends someone else.
$1,500–$3,000 fixed credited against your build
Who this is for, and who it isn’t.
Pre-qualifying here saves both of us a call. The audit is priced for a business with enough repeat revenue that a percentage point of it is worth recovering, and with enough moving parts that nobody currently owns all of them.
This is for you if
- $3M–$30M in annual revenue
- Shopify or Shopify Plus
- A paid subscription platform, or genuine repeat purchase
- Multi-channel, a 3PL, or both
- A team of five to forty people
This isn’t for you if
- Under about $2M in annual revenue
- One-and-done products nobody reorders
- You want the cheapest freelancer
- You want a brand or website redesign as the main deliverable
The floor is published so nobody has to guess: $3M+ annual revenue, on Shopify Plus or running a paid subscription platform. If you’re on the wrong side of that list, we’ll say so on the call rather than take the fee.
What you get.
Eight deliverables, one written report, one recorded walkthrough. Every one of them is a document you keep — whether or not you build anything with us afterwards.
- Failed payments Full failed-payment and retry-logic teardown, with a recovered-revenue projection.
- Lifecycle flows Flow-by-flow audit of your Klaviyo and SMS stack against category benchmarks.
- Subscription churn Churn split into voluntary and involuntary, with the cancel-flow gaps mapped.
- Replenishment timing Replenishment timing analysis against your actual reorder data.
- Ops automation Ops automation opportunities, ranked by hours returned.
- What not to automate Every manual process named, timed and costed, then sorted into three piles: what a deterministic rule should run, what an agent should draft for a person to send, and what nobody should automate. The third pile is real, and we argue for it in writing.
- AI answers Where you show up when a buyer asks ChatGPT, Gemini, Perplexity, Claude or Google AI Overviews to recommend a brand like yours — named, not named, or named alongside which competitors — with every URL those answers cited.
- The build plan A prioritized build plan with a dollar figure next to each line.
Each of those maps to something we build — payment recovery, lifecycle flows, subscription retention, ops automation, AI agents and AI search visibility. The audit tells you which of them is worth paying for, and which of them you should leave alone.
What it looks like.
A page from a real audit, redacted — the failed-payment teardown, exactly as the client received it. A screenshot of the actual deliverable beats any description of it.
Sample audit page — client to supply
A redacted page from a real audit deliverable drops in here. Until there is one we can publish, this stays a labelled gap: we’re not going to mock up a screenshot of a report that doesn’t exist.
Two weeks, day by day.
Fourteen days from kickoff to report. The clock starts the day access is granted, not the day you pay.
- Day 1
Kickoff and access
Forty-five minutes on a call. You walk us through the stack and what you think is wrong; we ask the questions that decide where to dig. Read access goes in the same day.
- Day 2–8
Analysis
We take the systems apart one at a time — retry logic, flow performance, the churn split, reorder intervals, and the manual work your team does by hand.
- Day 9–12
Findings written
Every gap gets a number and the working behind it. Anything we can’t quantify honestly goes in the report as an unknown rather than an estimate.
- Day 14
Walkthrough and report
A live walkthrough call, the written report, and the recording. Yours to keep.
What we need from you.
The biggest reason brands put an audit off is the fear of how much work it’ll be on their side. Here is the whole of it.
- Read access
- Shopify, Klaviyo — or whichever ESP you run — your subscription platform, and your helpdesk. Read-only is enough. We don’t change anything during the audit.
- One call
- Forty-five minutes at kickoff, recorded, so nobody on your side has to take notes.
- Nothing else
- No documents to prepare, no internal survey, no homework for your team. If we need something, we ask for it on the call.
What it costs.
Two tiers, both fixed. You know the number before we start, and you know what happens to it if you go ahead with a build.
Single-service audit One system, taken apart properly. Most brands start with payment recovery, because it is the fastest money in the stack.
$1,500
Full-stack audit All four: payments, flows, subscription logic and the ops layer underneath them.
$3,000
Credited against your build Either tier comes off the price of any build you start within 90 days of the report.
In full
Build ranges are published on each service page, so you can price the whole thing before you book anything.
The guarantee
If we can’t identify recoverable revenue worth more than the audit fee, we refund it.
Questions
Is this an AI audit or a revenue audit?
One audit, because they turn out to be the same question. Every leak still comes back with a dollar figure next to it — that part has not changed. What the AI half adds is which of that work should be run by a system rather than a person, split three ways: what a deterministic rule should do, what an agent should draft for someone to send, and what nobody should automate. Plus one thing you cannot see from inside your own account: whether a model asked to recommend a brand like yours names you, names a competitor, or names nobody.
Will the report just tell us to buy AI?
No, and the third pile is why the triage exists. Plenty of what your team does by hand should stay that way — judgement calls, supplier relationships, anything where being wrong costs more than a human minute, and anything running on data that is not reliable yet, which at this size is usually the profit number itself. Most of what we do recommend is unglamorous and deterministic, because a rule is cheaper per run, testable and incapable of inventing an answer. Nothing in the report is an AI project that ends at a demo.
Which tier should I book?
If failed payments are the obvious problem and you want that one answer, book the single-service audit. If you don’t know where the leak is — most brands don’t — book the full stack. It’s the one that finds the thing you weren’t looking for.
Is the fee really credited against a build?
Yes, in full, against any build you start within 90 days of the report. If you don’t build with us, you keep the report and we keep the fee.
Do we have to do the build with you?
No. The report is written to be handed to whoever does the work — your team, your existing agency, or us. Nothing in it is locked to us.
We’re on Recharge. Can you work in it?
Yes. Recharge, Skio, Smartrr, Stay AI and Loop. If you’re on something else, say so on the kickoff call and we’ll tell you honestly whether we can audit it properly.
What access do you actually need?
Read access to Shopify, your ESP, your subscription platform and your helpdesk. We don’t need admin, and nothing gets changed while the audit runs.
We already have a retention agency. Is this a replacement?
Usually not. Most of what we find sits in billing infrastructure and the ops layer underneath — the parts an email agency isn’t staffed to fix. The audit tells you plainly which side of that line your problem is on.
What if we’re smaller than $3M?
Between $2M and $3M we’ll look, and we’ll be honest about whether the recoverable number is big enough to be worth a build. Below about $2M it usually isn’t — a five-figure project is too large a share of the year’s profit to justify — so we’ll say so before you pay rather than after. Run one of the free calculators instead and come back when the numbers are bigger.
Who does the work?
A small engineering team based in Dhaka, Bangladesh, working with brands across the US, UK, EU, Canada and Australia. Four hours of live overlap with US Eastern and UK time, every working day. Every deliverable ships with a walkthrough recording, so you see the work rather than a status update.
Book it.
Pick a time and it’s done — no email thread to arrange one. The call you book is the kickoff call, and the two weeks start from it.
